Why we're creating Avery Creator as a separate SKU

We're launching on AppSumo. Before we do, we made a decision that reshaped the deal: we're not listing Avery Pro directly.

Instead, we're creating a new SKU called Avery Creator — a bounded, self-serve product designed for the AppSumo buyer.

Here's why, and why more founders should do this.

The direct-listing trap

The default founder move on AppSumo is to list your existing product at a discount:

  • Regular Pro tier: $29/user/month
  • AppSumo lifetime: $59 one-time

Simple. Obvious. Also a trap.

Three things go wrong:

1. Existing customers demand refunds.

Your paying Pro customer sees your product available for $59 forever on AppSumo. They cancel their $29/month subscription. Their reaction: "Why am I paying?"

Fair question. Bad outcome.

2. Enterprise customers demand discounts.

You're pitching a $50K enterprise deal. Your prospect Googles you. Sees AppSumo listing. Says: "Wait — you sell this for $299 lifetime? Why should we pay $50K?"

Now you're explaining SKU differentiation instead of closing.

3. LTD buyers expect enterprise support forever.

They paid $59. They demand SSO, on-prem deployment, 24/7 support, and quarterly business reviews. Because your Pro documentation implies these are available.

You're stuck delivering enterprise support at $0 marginal revenue for the lifetime of that customer.

What Avery Creator solves

Avery Creator is a bounded, LTD-appropriate product. Its features are deliberately different from Pro/Enterprise:

In Avery Creator:

  • 1-5 users (tier dependent)
  • Metered AI runs (50/day → 200/day → unlimited by tier)
  • Community templates
  • Standard support (48hr SLA)
  • Local execution + Consult Mode BYOK
  • Marketplace access as consumer

Not in Avery Creator (Pro/Enterprise only):

  • SSO / SAML
  • Role-based access control
  • On-prem deployment
  • Priority support (12hr SLA)
  • Named account manager
  • Custom onboarding
  • Compliance reporting

The buyer sees the difference clearly. They can upgrade to Pro or Enterprise if their needs grow. But they can't demand SSO on their $59 lifetime deal.

Why metering matters

AI inference costs money. Even in a local-first architecture, there are ongoing costs:

  • License management infrastructure
  • Software update distribution
  • Marketplace hosting
  • Support tickets
  • Community moderation

If we give unlimited everything for $59 lifetime, we're operating at negative margin for the lifetime of that customer.

Metering AI runs per day (50/200/unlimited) is honest signaling. The buyer knows what they're getting. We know what it costs us. Nobody feels betrayed.

The Enterprise conversation gets easier

With Avery Creator as a separate SKU, our sales conversation with enterprise prospects becomes:

"We have three products. Avery Creator is for solo operators and small teams — you can find it on AppSumo. Avery Pro is our SMB team offering. Avery Enterprise adds SSO, on-prem, and dedicated support. You're evaluating Enterprise."

Clear categories. No confusion. No discount pressure.

The existing customer conversation gets easier

For our current Pro customers, we communicate transparently:

"We're launching Avery Creator on AppSumo. It's a solo/small-team product with metered usage and community support. Your Pro subscription includes everything Creator has plus team features, priority support, and unlimited scale. If you'd prefer Creator's LTD, you can migrate — but you'll lose the Pro features you currently use."

Some will migrate. Most won't. Nobody feels cheated.

For founders considering AppSumo

If you're on the AppSumo path, don't list your main product directly.

Create a bounded LTD SKU. Design it with:

  • Different feature scope from Pro/Enterprise
  • Metered usage where costs accumulate
  • Community support (not priority)
  • Clear upgrade path to your main product

The bounded SKU protects your business model. The direct listing damages it.

We considered doing the "just discount the Pro tier" approach. When we ran the 3-year math, it broke down within 6 months.

Avery Creator solves this. It also creates a natural upgrade path from LTD → Pro → Enterprise, which becomes our long-term monetization engine.

What comes next

Avery Creator launches on AppSumo in Week 12 (per our recalibrated playbook). Between now and then, we're:

  • Building the SKU-specific onboarding flow
  • Writing documentation that clearly separates Creator from Pro/Enterprise
  • Preparing existing customer communications
  • Designing the upgrade path (Creator → Pro trigger points)

If AppSumo is on your roadmap and you're planning to list your main product — reconsider. The bounded SKU approach costs 4-6 weeks of build time upfront. It saves you years of pricing pain downstream.
